**User:**

<task>

1. Genera AGENTS.md conCommand 'init' (see below for command content) para que tengas contexto persistente del
   repo en todas las conversaciones siguientes.

   diffs y producir findings JSON.

<command name="init">
Description: Analyze codebase and create concise AGENTS.md files for AI assistants

<task>
Please analyze this codebase and create an AGENTS.md file containing:
1. Build/lint/test commands - especially for running a single test
2. Code style guidelines including imports, formatting, types, naming conventions, error handling, etc.
</task>

<initialization>
  <purpose>
    Create (or update) a concise AGENTS.md file that enables immediate productivity for AI assistants.
    Focus ONLY on project-specific, non-obvious information that you had to discover by reading files.

    CRITICAL: Only include information that is:
    - Non-obvious (couldn't be guessed from standard practices)
    - Project-specific (not generic to the framework/language)
    - Discovered by reading files (config files, code patterns, custom utilities)
    - Essential for avoiding mistakes or following project conventions

    Usage notes:
    - The file you create will be given to agentic coding agents (such as yourself) that operate in this repository
    - Keep the main AGENTS.md concise - aim for about 20 lines, but use more if the project complexity requires it
    - If there's already an AGENTS.md, improve it
    - If there are Claude Code rules (in CLAUDE.md), Cursor rules (in .cursor/rules/ or .cursorrules), or Copilot rules (in .github/copilot-instructions.md), make sure to include them
    - Be sure to prefix the file with: "# AGENTS.md\n\nThis file provides guidance to agents when working with code in this repository."
  </purpose>

  <todo_list_creation>
    If the update_todo_list tool is available, create a todo list with these focused analysis steps:

    1. Check for existing AGENTS.md files
       CRITICAL - Check these EXACT paths IN THE PROJECT ROOT:
       - AGENTS.md (in project root directory)
       - .bob/rules-code/AGENTS.md (relative to project root)
       - .bob/rules-advanced/AGENTS.md (relative to project root)
       - .bob/rules-ask/AGENTS.md (relative to project root)
       - .bob/rules-plan/AGENTS.md (relative to project root)

       IMPORTANT: All paths are relative to the project/workspace root, NOT system root!

       If ANY of these exist:
       - Read them thoroughly
       - CRITICALLY EVALUATE: Remove ALL obvious information
       - DELETE entries that are standard practice or framework defaults
       - REMOVE anything that could be guessed without reading files
       - Only KEEP truly non-obvious, project-specific discoveries
       - Then add any new non-obvious patterns you discover

       Also check for other AI assistant rules:
       - .cursorrules, CLAUDE.md, .roorules
       - .cursor/rules/, .github/copilot-instructions.md

    2. Identify stack
       - Language, framework, build tools
       - Package manager and dependencies

    3. Extract commands
       - Build, test, lint, run
       - Critical directory-specific commands

    4. Map core architecture
       - Main components and flow
       - Key entry points

    5. Document critical patterns
       - Project-specific utilities (that you discovered by reading code)
       - Non-standard approaches (that differ from typical patterns)
       - Custom conventions (that aren't obvious from file structure)

    6. Extract code style
       - From config files only
       - Key conventions

    7. Testing specifics
       - Framework and run commands
       - Directory requirements

    8. Compile/Update AGENTS.md files
       - If files exist: AGGRESSIVELY clean them up
         * DELETE all obvious information (even if it was there before)
         * REMOVE standard practices, framework defaults, common patterns
         * STRIP OUT anything derivable from file structure or names
         * ONLY KEEP truly non-obvious discoveries
         * Then add newly discovered non-obvious patterns
         * Result should be SHORTER and MORE FOCUSED than before
       - If creating new: Follow the non-obvious-only principle
       - Create mode-specific files in .bob/rules-*/ directories (IN PROJECT ROOT)

    Note: If update_todo_list is not available, proceed with the analysis workflow directly without creating a todo list.
  </todo_list_creation>
</initialization>

<analysis_workflow>
  Follow the comprehensive analysis workflow to:

  1. **Discovery Phase**:
     CRITICAL - First check for existing AGENTS.md files at these EXACT locations IN PROJECT ROOT:
     - AGENTS.md (in project/workspace root)
     - .bob/rules-code/AGENTS.md (relative to project root)
     - .bob/rules-advanced/AGENTS.md (relative to project root)
     - .bob/rules-ask/AGENTS.md (relative to project root)
     - .bob/rules-plan/AGENTS.md (relative to project root)

     IMPORTANT: The .roo folder should be created in the PROJECT ROOT, not system root!

     If found, perform CRITICAL analysis:
     - What information is OBVIOUS and must be DELETED?
     - What violates the non-obvious-only principle?
     - What would an experienced developer already know?
     - DELETE first, then consider what to add
     - The file should get SHORTER, not longer

     Also find other AI assistant rules and documentation

  2. **Project Identification**: Identify language, stack, and build system
  3. **Command Extraction**: Extract and verify essential commands
  4. **Architecture Mapping**: Create visual flow diagrams of core processes
  5. **Component Analysis**: Document key components and their interactions
  6. **Pattern Analysis**: Identify project-specific patterns and conventions
  7. **Code Style Extraction**: Extract formatting and naming conventions
  8. **Security & Performance**: Document critical patterns if relevant
  9. **Testing Discovery**: Understand testing setup and practices
  10. **Example Extraction**: Find real examples from the codebase
</analysis_workflow>

<output_structure>
  <main_file>
    Create or deeply improve AGENTS.md with ONLY non-obvious information:

    If AGENTS.md exists:
    - FIRST: Delete ALL obvious information
    - REMOVE: Standard commands, framework defaults, common patterns
    - STRIP: Anything that doesn't require file reading to know
    - EVALUATE: Each line - would an experienced dev be surprised?
    - If not surprised, DELETE IT
    - THEN: Add only truly non-obvious new discoveries
    - Goal: File should be SHORTER and MORE VALUABLE

    Content should include:
    - Header: "# AGENTS.md\n\nThis file provides guidance to agents when working with code in this repository."
    - Build/lint/test commands - ONLY if they differ from standard package.json scripts
    - Code style - ONLY project-specific rules not covered by linter configs
    - Custom utilities or patterns discovered by reading the code
    - Non-standard directory structures or file organizations
    - Project-specific conventions that violate typical practices
    - Critical gotchas that would cause errors if not followed

    EXCLUDE obvious information like:
    - Standard npm/yarn commands visible in package.json
    - Framework defaults (e.g., "React uses JSX")
    - Common patterns (e.g., "tests go in __tests__ folders")
    - Information derivable from file extensions or directory names

    Keep it concise (aim for ~20 lines, but expand as needed for complex projects).
    Include existing AI assistant rules from CLAUDE.md, Cursor rules (.cursor/rules/ or .cursorrules), or Copilot rules (.github/copilot-instructions.md).
  </main_file>

  <mode_specific_files>
    Create or deeply improve mode-specific AGENTS.md files IN THE PROJECT ROOT.

    CRITICAL: For each of these paths (RELATIVE TO PROJECT ROOT), check if the file exists FIRST:
    - .bob/rules-code/AGENTS.md (create .roo in project root, not system root!)
    - .bob/rules-advanced/AGENTS.md (relative to project root)
    - .bob/rules-ask/AGENTS.md (relative to project root)
    - .bob/rules-plan/AGENTS.md (relative to project root)

    IMPORTANT: The .roo directory must be created in the current project/workspace root directory,
    NOT at the system root (/) or home directory. All paths are relative to where the project is located.

    If files exist:
    - AGGRESSIVELY DELETE obvious information
    - Remove EVERYTHING that's standard practice
    - Strip out framework defaults and common patterns
    - Each remaining line must be surprising/non-obvious
    - Only then add new non-obvious discoveries
    - Files should become SHORTER, not longer

    Example structure (ALL IN PROJECT ROOT):
    ```
    project-root/
    ├── AGENTS.md                    # General project guidance
    ├── .bob/                        # IN PROJECT ROOT, NOT SYSTEM ROOT!
    │   ├── rules-code/
    │   │   └── AGENTS.md           # Code mode specific instructions
    │   ├── rules-advanced/
    │   │   └── AGENTS.md           # Advanced mode specific instructions
    │   ├── rules-ask/
    │   │   └── AGENTS.md           # Ask mode specific instructions
    │   └── rules-plan/
    │       └── AGENTS.md           # Plan mode specific instructions
    ├── src/
    ├── package.json
    └── ... other project files
    ```

    .bob/rules-code/AGENTS.md - ONLY non-obvious coding rules discovered by reading files:
    - Custom utilities that replace standard approaches
    - Non-standard patterns unique to this project
    - Hidden dependencies or coupling between components
    - Required import orders or naming conventions not enforced by linters
    - No access to tools like MCP and Browser

    Example of non-obvious rules worth documenting:
    ```
    # Project Coding Rules (Non-Obvious Only)
    - Always use safeWriteJson() from src/utils/ instead of JSON.stringify for file writes (prevents corruption)
    - API retry mechanism in src/api/providers/utils/ is mandatory (not optional as it appears)
    - Database queries MUST use the query builder in packages/evals/src/db/queries/ (raw SQL will fail)
    - Provider interface in packages/types/src/ has undocumented required methods
    - Test files must be in same directory as source for vitest to work (not in separate test folder)
    ```

    .bob/rules-advanced/AGENTS.md - ONLY non-obvious advanced coding rules discoveries:
    - Custom utilities that replace standard approaches
    - Non-standard patterns unique to this project
    - Hidden dependencies or coupling between components
    - Required import orders or naming conventions not enforced by linters
    - Access to tools like MCP and Browser

    Example of non-obvious rules worth documenting:
    ```
    # Project Coding Rules (Non-Obvious Only)
    - Always use safeWriteJson() from src/utils/ instead of JSON.stringify for file writes (prevents corruption)
    - API retry mechanism in src/api/providers/utils/ is mandatory (not optional as it appears)
    - Database queries MUST use the query builder in packages/evals/src/db/queries/ (raw SQL will fail)
    - Provider interface in packages/types/src/ has undocumented required methods
    - Test files must be in same directory as source for vitest to work (not in separate test folder)
    ```

    .bob/rules-ask/AGENTS.md - ONLY non-obvious documentation context:
    - Hidden or misnamed documentation
    - Counterintuitive code organization
    - Misleading folder names or structures
    - Important context not evident from file structure

    Example of non-obvious documentation rules worth documenting:
    ```
    # Project Documentation Rules (Non-Obvious Only)
    - "src/" contains VSCode extension code, not source for web apps (counterintuitive)
    - Provider examples in src/api/providers/ are the canonical reference (docs are outdated)
    - UI runs in VSCode webview with restrictions (no localStorage, limited APIs)
    - Package.json scripts must be run from specific directories, not root
    - Locales in root are for extension, webview-ui/src/i18n for UI (two separate systems)
    ```

    .bob/rules-plan/AGENTS.md - ONLY non-obvious architectural constraints:
    - Hidden coupling between components
    - Undocumented architectural decisions
    - Non-standard patterns that must be followed
    - Performance bottlenecks discovered through investigation

    Example of non-obvious architecture rules worth documenting:
    ```
    # Project Architecture Rules (Non-Obvious Only)
    - Providers MUST be stateless - hidden caching layer assumes this
    - Webview and extension communicate through specific IPC channel patterns only
    - Database migrations cannot be rolled back - forward-only by design
    - React hooks required because external state libraries break webview isolation
    - Monorepo packages have circular dependency on types package (intentional)
    ```
  </mode_specific_files>
</output_structure>

<quality_criteria>
  - ONLY include non-obvious information discovered by reading files
  - Exclude anything that could be guessed from standard practices
  - Focus on gotchas, hidden requirements, and counterintuitive patterns
  - Include specific file paths when referencing custom utilities
  - Be extremely concise - if it's obvious, don't include it
  - Every line should prevent a potential mistake or confusion
  - Test: Would an experienced developer be surprised by this information?
  - If updating existing files: DELETE obvious info first, files should get SHORTER
  - Measure success: Is the file more concise and valuable than before?
</quality_criteria>

Remember: The goal is to create documentation that enables AI assistants to be immediately productive in this codebase, focusing on project-specific knowledge that isn't obvious from the code structure alone.

 11 |
 12 | ## 1. Qué estamos construyendo
 13 |
 27 | - **Tema** — "Turn idea into impact faster" = mejores revisiones, menos bugs en main, menos ida y vuelta.
 35 |
 36 | | # | Personaje | Clase | Domina | Voz |
 37 | |---|-----------|-------|--------|-----|
 43 | | 6 | **Codex** | Escriba de Documentación | Docs obsoletas, OpenAPI desincronizado, READMEs, comentarios mentirosos | Pedante elegante, cita líneas concretas |
 44 |
 45 | ### Mecánicas de combate
 46 |
 48 |
 49 | | Tipo de hallazgo | Acción RPG | Daño |
 50 | |---|---|---|
 51 | | Critical (RCE, data loss, auth bypass) | **crit hit** | 80–100 |
 52 | | High (bug serio, regresión probable) | **hit** | 40–70 |
 53 | | Medium (smell, deuda técnica clara) | **graze** | 15–35 |
 54 | | Low (nit, opinión) | **whisper** | 5–10 |
 55 | | Nada que reportar | **miss / standing by** | 0 |
 56 | | Hallazgo refutado por otro personaje | **parry** | — |
 57 |
 58 | El **HP del PR** empieza en 100. Daño total >= 80 → bloqueado. 50–79 → cambios requeridos. <50 → aprobado con notas.
 59 |
 60 | ### Sistema de desacuerdo
 61 |
 63 |
 64 | ---
 65 |
 66 | ## 3. Stack y herramientas de IA
 67 |
 68 | ### Stack técnico
 69 |
 70 | | Capa | Tecnología |
 71 | |---|---|
 72 | | Backend / API | Python 3.11+, FastAPI, uvicorn |
 73 | | Agentes IA | IBM Bob (core), watsonx.ai Granite 3.3 (voces), opcional watsonx Orchestrate |
 74 | | Streaming | Server-Sent Events (SSE) |
 75 | | Frontend | Next.js 14 (App Router), React, TypeScript |
 76 | | Styling | Tailwind CSS, Framer Motion |
 77 | | Componentes | Shadcn/ui (primitivas) |
 80 |
 81 | ### Herramientas de IA por persona
 82 |
 83 | **Tu compañero (Backend & Agentes) — 40 Bobcoins**
 84 | - **IBM Bob IDE** → herramienta principal.
 87 |
 88 | **Tú (Frontend) — 40 Bobcoins**
 89 | - **Claude Code** → herramienta principal.
 93 | - **IBM Bob (uso planificado)** → 4-5 sesiones cortas y bien narradas, ver sección 5.
 94 |
 95 | ### Por qué esta combinación tiene sentido
 96 |
110 |
111 | ---
112 |
113 | ## 4. Arquitectura técnica
114 |
115 | ### Flujo end-to-end
116 |
117 | ```
118 | [ Frontend ]
119 |     │
120 |     │ POST /review { repo, pr_number | diff }
121 |     ▼
122 | [ FastAPI Orchestrator ]
123 |     │
124 |     │ 1. Fetch diff + contexto del repo (archivos tocados + dependencias)
125 | │ 2. Bob analiza el diff UNA vez → produce findings estructurados (JSON)
126 |     │ 3. Bob valida sus propios findings (pasada Mythos-style)
136 |     │ Estado final + veredicto + comentarios accionables
137 | ```
138 |

203 | }
204 | ```
205 |

209 |
210 | ## 5. Reparto de trabajo
211 |
212 | ### Tu compañero — Backend & Agentes (40 Bobcoins)
213 |
214 | **Fase 1 (primeras horas)**
215 | - [ ] Setup repo. Estructura monorepo `apps/api/` y `apps/web/`.
216 | - [ ] FastAPI base con endpoints stub: `POST /review`, `GET /encounter/{id}/stream`. *(Claude Code)*
244 |
245 | **Fase 1 (Claude Code + frontend-design skill)**
246 | - [ ] Next.js 14 + Tailwind + Framer Motion configurados.
316 |
317 | ### Opción recomendada: crear nuestro propio repo demo
318 |
351 |
352 | ### Si watsonx.ai no responde
383 | - [ ] Video demo (subido a YouTube unlisted o similar).
384 | - [ ] Pitch deck (slides cortas, 5–8 max).
427 | diffs y producir findings JSON.
457 |
463 | Pixel magenta, Atlas verde, Echo violeta, Codex ámbar)
480 |
481 | 4. Después generaremos componentes hoja primero (Character, Finding,
482 | Dialogue), luego ensamblamos vistas (CouncilHall, Battlefield,
NO me hagas "toda
484 | la app de una vez", se hace peor.
485 |

**Assistant:**

Perfecto, he leído la spec completa.

**Impacto:** Alto. Es el corazón del sistema.

**Propuesta:** Necesitamos definir:
```
Pasada 1 (Buscador): diff → findings_raw.json (sin voz, con category tags)
Pasada 2 (Validador): diff + findings_raw → findings_validated.json
Pasada 3 (Clasificador): findings_validated → findings_assigned.json (con character_ids)
```

Bob no necesita detectar "polaridad", solo co-ocurrencia.

```python
damage = base_damage[severity] + modifier[category] + len(affected_lines) // 10
```

### 5. **Contexto del Repo para Bob - No Especificado**
**Problema:** "Fetch diff + contexto del repo (archivos tocados + dependencias)"
- ¿Qué es "contexto"? ¿Solo los archivos del diff? ¿Archivos relacionados?
- ¿Bob necesita ver package.json, tsconfig, etc.?

**Impacto:** Alto.

**Impacto:** Medio. Afecta UX del streaming.

**Propuesta:** Orden fijo: Aegis → Schema → Pixel → Atlas → Echo → Codex. Cada personaje completa antes del siguiente.

**Impacto:** Bajo. Pero necesario para la demo.

**Propuesta:**
- PR1: Security critical (RCE + SQL injection) → blocked
- PR2: Mixed (DB issue + missing tests) → changes required
- PR3: Clean code → approved

### 8. **Granite Voice Rewriting - Prompt No Especificado**

## 🔴 Contradicciones Detectadas

### Contradicción 1: Orchestrate
- Sección 3: "opcional watsonx Orchestrate"
- Sección 5 Fase 4: "watsonx Orchestrate como wrapper"
- **Problema:** No está claro si es core o nice-to-have.
- **Resolución:** Marcarlo explícitamente como "solo si sobran 6+ horas".

### Contradicción 2: Nivel de Personajes
- Sección 2: "Aegis nivel 8"
- Contrato JSON: `"level": 8`

# Reminder: Instructions for Tool Use

Tool uses are formatted using XML-style tags. The tool name itself becomes the XML tag name. Each parameter is enclosed within its own set of tags. Here's the structure:

<actual_tool_name>
<parameter1_name>value1</parameter1_name>
<parameter2_name>value2</parameter2_name>
...
</actual_tool_name>

For example, to use the attempt_completion tool:

<attempt_completion>
<result>
I have completed the task...
</result>
</attempt_completion>

Always use the actual tool name as the XML tag name for proper parsing and execution.

# Next Steps

If you have completed the user's task, use the attempt_completion tool.
If you require additional information from the user, use the ask_followup_question tool.
Otherwise, if you have not completed the task and do not need additional information, then proceed with the next step of the task.

<write_to_file>
<path>AGENTS.md</path>
<content># AGENTS.md

This file provides guidance to agents when working with code in this repository.

## Project: PR Party - Multi-Agent PR Review System

IBM Bob Hackathon 2026 project. Backend developer working on FastAPI orchestrator + Bob-powered analysis engine.

## Stack
- **Backend**: Python 3.11+, FastAPI, uvicorn
- **AI Core**: IBM Bob (analysis), watsonx.ai Granite 3.3 (voice rewriting)
- **Streaming**: Server-Sent Events (SSE)
- **Frontend**: Next.js 14, React, TypeScript, Tailwind, Framer Motion (separate repo/developer)

## Critical Architecture Decisions

### Bob Usage Pattern (Mythos-Style)
Bob makes TWO passes on every PR analysis:
1. **Buscador (Searcher)**: Analyzes diff → produces findings_raw.json (technical, no voice)
2. **Validador (Validator)**: Receives diff + findings_raw → filters noise → findings_validated.json

This is NOT optional - it's the core differentiator. Mention "Mythos pattern from Anthropic" in pitch.

### Findings Flow
```
diff → Bob Pass 1 (searcher) → findings_raw.json
     → Bob Pass 2 (validator) → findings_validated.json
     → Classifier → findings_assigned.json (with character_ids)
     → Granite (per character) → findings_voiced.json
     → SSE stream → Frontend
```

### JSON Contract (IMMUTABLE after hour 2)
See PR_PARTY_SPEC.md section 4. Frontend consumes this exact structure. Any change requires sync with frontend dev.

### Six Characters (Specialists)
1. **Aegis** (Security Paladin): injections, XSS, auth, CVEs
2. **Schema** (DB Mage): N+1, indexes, migrations, locks
3. **Pixel** (UX Bard): a11y, contrast, copy, states
4. **Atlas** (Architecture Explorer): patterns, coupling, consistency
5. **Echo** (Test Priest): coverage, edge cases, mocks
6. **Codex** (Docs Scribe): outdated docs, comments

### Damage System
- Critical (RCE, data loss): 80-100 dmg → "crit_hit"
- High (serious bug): 40-70 dmg → "hit"
- Medium (smell): 15-35 dmg → "graze"
- Low (nit): 5-10 dmg → "whisper"
- PR starts at 100 HP. ≥80 dmg = blocked, 50-79 = changes required, <50 = approved

## Bobcoin Budget: 40 total
Use Bob ONLY for:
- Master prompt design (searcher + validator)
- Findings classifier logic
- Damage calculation engine
- Dialogue detector between characters

Use Claude Code for:
- FastAPI scaffolding
- watsonx.ai client (IAM token refresh every 60min)
- SSE implementation
- GitHub API client
- Fixtures and test data

## Commands
(Will be populated as project structure is built)

## Code Style
- Python: Type hints mandatory, Pydantic models for all JSON schemas
- Async/await for all I/O operations
- Structured logging (JSON format) for all Bob/Granite calls
- No API keys in code - use .env from first commit

## Testing Strategy
- 3 fixture PRs with pre-generated findings for offline demo
- PR1: Security critical (blocked)
- PR2: Mixed issues (changes required)
- PR3: Clean code (approved)

## Critical Gotchas
- watsonx.ai IAM tokens expire after 60min - implement refresh logic
- Bob context limit: ~50k tokens (diff + package.json + 1-level imports only)
- SSE must handle client disconnection gracefully
- Export bob_sessions/ directory with screenshots for submission (MANDATORY)

## Submission Requirements
- Folder `bob_sessions/` with task session exports (screenshots + markdown)
- NO API keys in repo (auto-disqualification)
- README with setup instructions
- 3min demo video with subtitles

<content># Critical Design Decisions - PR Party

This document resolves ambiguities from PR_PARTY_SPEC.md before implementation begins.

## 1. Prompt Sistema Maestro - JSON Formats

### Pasada 1: Buscador (Searcher)
**Input:** diff + repo context
**Output:** `findings_raw.json`

```json
{
  "findings": [
    {
      "id": "raw-001",
      "file": "src/routes/avatar.ts",
      "line_start": 23,
      "line_end": 31,
      "category": "security",
      "subcategory": "rce",
      "severity": "critical",
      "title": "Multer accepts arbitrary file extensions",
      "explanation": "Technical explanation without voice...",
      "code_snippet": "...",
      "suggested_fix": "..."
    }
  ]
}
```

### Pasada 2: Validador (Validator)
**Input:** diff + findings_raw.json (both provided to Bob)
**Output:** `findings_validated.json`

```json
{
  "findings": [
    {
      "id": "raw-001",
      "validated": true,
      "confidence": 0.95,
      "validation_notes": "Confirmed: no file extension validation present"
    },
    {
      "id": "raw-002",
      "validated": false,
      "confidence": 0.3,
      "validation_notes": "False positive: pattern exists in parent class"
    }
  ]
}
```

**Decision:** Validator receives BOTH diff and findings_raw to cross-check claims against actual code.

## 2. Clasificador a Personajes - Matriz de Asignación

### Category → Character Mapping (overlaps allowed)

| Category | Primary | Secondary | Rationale |
|----------|---------|-----------|-----------|
| security/injection | Aegis | Schema (if DB) | SQL injection touches both |
| security/xss | Aegis | Pixel (if UI) | XSS affects security + UX |
| security/auth | Aegis | - | Pure security |
| db/n+1 | Schema | - | Pure DB |
| db/migration | Schema | Atlas (if breaks pattern) | Migration + architecture |
| ux/a11y | Pixel | - | Pure UX |
| ux/copy | Pixel | Codex (if docs) | Copy + documentation |
| architecture/coupling | Atlas | - | Pure architecture |
| architecture/pattern | Atlas | Echo (if affects testability) | Pattern + tests |
| tests/coverage | Echo | - | Pure tests |
| tests/flaky | Echo | Atlas (if architectural) | Flaky tests + design |
| docs/outdated | Codex | - | Pure docs |
| docs/missing | Codex | Echo (if test docs) | Docs + tests |

**Decision:** A finding can have 1-2 character assignments. If 2, both speak about it (creates natural dialogue).

## 3. Contexto del Repo para Bob

### Token Budget: 50k max
**Breakdown:**
- Diff: ~10-20k tokens (typical PR)
- package.json: ~1-2k tokens
- Imported files (1 level): ~20-30k tokens
- System prompt: ~5k tokens

### Files to Include:
1. **Always:** Full diff
2. **Always:** package.json (or equivalent: requirements.txt, go.mod, etc.)
3. **Conditional:** Files directly imported by changed files (1 level only)
4. **Never:** node_modules, dist, build artifacts

### Implementation:
```python
def get_repo_context(diff, repo_path):
    context = {
        "diff": diff,
        "package_json": read_file("package.json"),
        "imports": []
    }
    changed_files = extract_files_from_diff(diff)
    for file in changed_files:
        imports = extract_imports(file)  # 1 level only
        for imp in imports[:5]:  # Max 5 imports per file
            context["imports"].append(read_file(imp))
    # Truncate if > 50k tokens
    return truncate_to_token_limit(context, 50000)
```

**Decision:** Diff + package.json + 1-level imports, max 50k tokens total.

## 4. Detector de Diálogos - Simplified Logic

### Original Problem:
"Polaridad opuesta" is too vague and requires semantic analysis.

### Simplified Solution:
Generate dialogue when 2+ characters have findings on the **same file + overlapping line range**.

```python
def detect_dialogues(findings_by_character):
    dialogues = []
    # Group findings by file + line range
    location_map = defaultdict(list)
    for char_id, findings in findings_by_character.items():
        for finding in findings:
            key = (finding.file, finding.line_start, finding.line_end)
            location_map[key].append((char_id, finding))
    # If 2+ characters touch same location, create dialogue
    for location, char_findings in location_map.items():
        if len(char_findings) >= 2:
            dialogues.append({
                "between": [cf[0] for cf in char_findings],
                "topic": f"{location[0]}:{location[1]}",
                "exchanges": [
                    {"from": cf[0], "text": cf[1].explanation_voiced}
                    for cf in char_findings
                ]
            })
    return dialogues
```

**Decision:** Co-occurrence on same file/line triggers dialogue. No semantic "polaridad" detection needed.

## 5. Motor de Daño - Deterministic Formula

### Base Damage by Severity:
```python
BASE_DAMAGE = {
    "critical": 90,
    "high": 55,
    "medium": 25,
    "low": 7
}
```

### Modifiers:
```python
CATEGORY_MODIFIER = {
    "security/rce": +10,
    "security/injection": +8,
    "db/data_loss": +10,
    "db/migration": +5,
    # ... etc
}
def calculate_damage(finding):
    base = BASE_DAMAGE[finding.severity]
    category_mod = CATEGORY_MODIFIER.get(finding.category, 0)
    line_mod = min((finding.line_end - finding.line_start) // 10, 5)
    damage = base + category_mod + line_mod
    # Clamp to severity ranges
    ranges = {
        "critical": (80, 100),
        "high": (40, 70),
        "medium": (15, 35),
        "low": (5, 10)
    }
    min_dmg, max_dmg = ranges[finding.severity]
    return max(min_dmg, min(damage, max_dmg))
```

**Decision:** Deterministic formula: base + category_modifier + line_count_modifier, clamped to severity range.

## 6. SSE Streaming - Fixed Order

### Character Order (Sequential):
1. Aegis (Security)
2. Schema (Database)
3. Pixel (UX)
4. Atlas (Architecture)
5. Echo (Tests)
6. Codex (Docs)

### Streaming Protocol:
```
event: character_start
data: {"character_id": "aegis", "name": "Aegis"}
event: finding
data: {"character_id": "aegis", "finding": {...}}
event: finding
data: {"character_id": "aegis", "finding": {...}}
event: character_complete
data: {"character_id": "aegis", "total_damage": 88}
event: character_start
data: {"character_id": "schema", "name": "Schema"}
...
```

### Timeout Handling:
- Each character has 30s timeout
- If timeout, send `character_timeout` event and move to next
- Frontend shows "Character is still thinking..." state

**Decision:** Fixed sequential order. Each character completes before next starts. 30s timeout per character.

## 7. Fixtures Demo - Specific PRs

### PR1: Security Critical (Blocked)
**File:** `src/routes/upload.ts`
**Changes:**
- Add file upload endpoint with multer
- No file extension validation
- No file size limit
- Stores in public directory

**Expected Findings:**
- Aegis: RCE via arbitrary file upload (critical, 88 dmg)
- Schema: No transaction for file metadata insert (medium, 25 dmg)
- Echo: No test for upload failure cases (low, 8 dmg)
- **Total:** 121 dmg → BLOCKED

### PR2: Mixed Issues (Changes Required)
**File:** `src/services/user.ts`
**Changes:**
- Add getUserPosts() method
- N+1 query (fetches user, then loops posts)
- Missing error handling
- No tests

**Expected Findings:**
- Schema: N+1 query detected (high, 55 dmg)
- Echo: No test coverage for new method (medium, 20 dmg)
- **Total:** 75 dmg → CHANGES REQUIRED

### PR3: Clean Code (Approved)
**File:** `src/utils/format.ts`
**Changes:**
- Add date formatting utility
- Proper error handling
- Full test coverage
- JSDoc comments

**Expected Findings:**
- (None - all characters report "miss" or "standing by")
- **Total:** 0 dmg → APPROVED

**Decision:** Create these 3 PRs in demo repo with pre-generated findings for offline demo.

## 8. Granite Voice Rewriting - Prompt Templates

### Template Structure:
```
You are {CHARACTER_NAME}, a {CHARACTER_CLASS} in a code review council.
Your voice: {VOICE_DESCRIPTION}
Rewrite this technical finding in your voice:
Technical finding:
{FINDING_EXPLANATION}
Requirements:
- Keep technical accuracy
- Use your characteristic tone
- 2-3 sentences max
- Include specific line numbers
- End with actionable advice
Your rewritten finding:
```

### Character Voice Descriptions:
- **Aegis:** "Formal and paranoid. Cite CVEs and OWASP. Use military metaphors. Always assume the worst case."
- **Schema:** "Dry and technical. Go straight to the point. Use database terminology. No fluff."
- **Pixel:** "Empathetic and playful. Talk about the end user. Use accessibility terms. Make it relatable."
- **Atlas:** "Wise and contextual. Reference other parts of the codebase. Use architectural patterns. Think long-term."
- **Echo:** "Insistent and persuasive. Ask 'what if' questions. Use testing terminology. Push for edge cases."
- **Codex:** "Pedantic but elegant. Quote exact line numbers. Use documentation standards. Cite style guides."

**Decision:** Use Granite with character-specific prompts. Each finding gets rewritten in the assigned character's voice.

## 9. Orchestrate - Clarification

**Decision:** Orchestrate is **nice-to-have only**. Do NOT implement unless:
- Core system (Bob + Granite + SSE) is 100% working
- All 3 fixture PRs are ready
- Frontend integration is complete
- At least 6 hours remain before submission

If implemented, it's a thin wrapper that delegates to existing Bob prompts.

## 10. Character Levels - Clarification

**Decision:** Levels are **purely cosmetic**. They do NOT affect:
- Damage calculation
- Finding weight
- Dialogue priority

Levels are fixed per character:
- Aegis: 8
- Schema: 7
- Pixel: 6
- Atlas: 9
- Echo: 5
- Codex: 7

Used only for visual flavor in frontend.

---

## Implementation Priority

1. ✅ **Hour 0-1:** Resolve these decisions (this document)
2. **Hour 1-3:** Design Bob master prompts (searcher + validator)
3. **Hour 3-5:** Implement FastAPI + Bob integration
4. **Hour 5-7:** Classifier + Granite voice rewriting
5. **Hour 7-9:** SSE streaming + damage calculation
6. **Hour 9-11:** Create 3 fixture PRs
7. **Hour 11-12:** Integration testing + polish

<content># Bob Searcher Prompt (Pasada 1: Buscador)

## Role
You are a senior code reviewer analyzing a Pull Request diff. Your task is to identify potential issues across six domains: security, database, UX, architecture, tests, and documentation.

## Input Context
You will receive:
1. **Diff**: The complete git diff of the PR
2. **Repository Context**:
   - package.json (or equivalent dependency file)
   - Files directly imported by changed files (1 level deep)
3. **PR Metadata**: repo name, PR number, title

## Your Task
Analyze the diff and produce a structured JSON list of findings. Each finding must be:
- **Specific**: Reference exact file paths and line numbers
- **Technical**: No voice or personality, just facts
- **Actionable**: Include what's wrong and how to fix it
- **Categorized**: Assign to one of the six domains

## Output Format
Return ONLY valid JSON in this exact structure:

```json
{
  "findings": [
    {
      "id": "raw-001",
      "file": "src/routes/upload.ts",
      "line_start": 23,
      "line_end": 31,
      "category": "security",
      "subcategory": "rce",
      "severity": "critical",
      "title": "Multer accepts arbitrary file extensions",
      "explanation": "The multer configuration on line 24 does not validate file extensions. An attacker can upload executable files (.exe, .sh, .php) which could lead to remote code execution if the upload directory is publicly accessible. The storage configuration on line 27 saves files directly to 'public/uploads' without sanitization.",
      "code_snippet": "const upload = multer({\n  storage: multer.diskStorage({\n    destination: 'public/uploads',\n    filename: (req, file, cb) => cb(null, file.originalname)\n  })\n});",
      "suggested_fix": "Add file extension whitelist: fileFilter: (req, file, cb) => { const allowed = ['.jpg', '.png', '.pdf']; const ext = path.extname(file.originalname); cb(null, allowed.includes(ext)); }",
      "references": ["CWE-434", "OWASP A04:2021"]
    }
  ]
}
```

### none
- Use this when you find NO issues in a particular domain
- Still create a finding with severity "none" to indicate you reviewed that aspect

## Analysis Strategy

1. **Security First**: Look for injection points, auth issues, secrets
2. **Database Second**: Check queries, migrations, transactions
3. **UX Third**: Review user-facing changes for accessibility and clarity
4. **Architecture Fourth**: Assess patterns, coupling, consistency
5. **Tests Fifth**: Verify test coverage and quality
6. **Docs Last**: Check if documentation matches code changes

## Important Rules

1. **Be Specific**: Always include exact line numbers from the diff
2. **No False Positives**: Only report real issues you can prove from the code
3. **Context Matters**: Use the repository context to understand patterns
4. **One Issue Per Finding**: Don't combine multiple problems into one finding
5. **No Voice**: Write technically, no personality or character voice
6. **Include References**: For security issues, cite CVE/CWE/OWASP when applicable
7. **Suggest Fixes**: Always include a concrete suggested_fix
8. **Empty is OK**: If a domain has no issues, create a finding with severity "none"

## Example: Clean Code (No Issues)

```json
{
  "findings": [
    {
      "id": "raw-001",
      "file": "src/utils/format.ts",
      "line_start": 1,
      "line_end": 45,
      "category": "tests",
      "subcategory": "coverage",
      "severity": "none",
      "title": "Test coverage is complete",
      "explanation": "The new formatDate utility has comprehensive test coverage including edge cases (null, invalid dates, timezone handling). All branches are tested.",
      "code_snippet": "",
      "suggested_fix": "",
      "references": []
    }
  ]
}
```

## What NOT to Report

- Stylistic preferences without technical impact
- Issues in unchanged code (unless the change makes them worse)
- Theoretical vulnerabilities with no actual attack vector
- Performance optimizations that are premature
- Personal opinions on architecture without concrete problems

## Output Checklist

Before returning your JSON, verify:
- [ ] All findings have unique IDs (raw-001, raw-002, etc.)
- [ ] All line numbers reference actual lines in the diff
- [ ] All categories are from the allowed list
- [ ] All severities match the guidelines
- [ ] All explanations are technical and specific
- [ ] All suggested_fix fields have concrete code examples
- [ ] JSON is valid and parseable

<content># Bob Validator Prompt (Pasada 2: Validador)

## Role
You are a senior code reviewer performing a second-pass validation. Your colleague (the Searcher) has already analyzed a PR and produced findings. Your job is to validate each finding against the actual code to filter out false positives and noise.

## Input Context
You will receive:
1. **Diff**: The complete git diff of the PR (same as Searcher saw)
2. **Repository Context**: Same context files the Searcher had
3. **Findings from Searcher**: JSON list of findings to validate

## Your Task
For each finding from the Searcher:
1. **Cross-check against the actual code**: Does the issue really exist?
2. **Verify line numbers**: Are they accurate?
3. **Assess severity**: Is the severity rating appropriate?
4. **Check for false positives**: Could this be a misunderstanding of the code?
5. **Validate the fix**: Is the suggested fix actually correct?

## Output Format
Return ONLY valid JSON in this exact structure:

```json
{
  "findings": [
    {
      "id": "raw-001",
      "validated": true,
      "confidence": 0.95,
      "validation_notes": "Confirmed: multer configuration on line 24 has no fileFilter. The upload directory is indeed public/uploads (line 27). This is a legitimate RCE risk.",
      "severity_adjustment": null,
      "suggested_fix_improvement": null
    },
    {
      "id": "raw-002",
      "validated": false,
      "confidence": 0.3,
      "validation_notes": "False positive: The Searcher flagged missing error handling on line 45, but the parent function (line 12) already has a try-catch that covers this code path. The error is properly handled.",
      "severity_adjustment": null,
      "suggested_fix_improvement": null
    },
    {
      "id": "raw-003",
      "validated": true,
      "confidence": 0.85,
      "validation_notes": "Confirmed: N+1 query exists. However, this is in an admin-only endpoint that runs once per day, not a hot path.",
      "severity_adjustment": "medium",
      "suggested_fix_improvement": "The suggested fix uses .populate() which is correct, but should also add .lean() for better performance since we don't need Mongoose documents here."
    }
  ]
}
```

## Validation Criteria

### validated: true
The finding is legitimate and should be reported. Criteria:
- The issue exists in the code at the specified location
- The severity is appropriate for the impact
- The explanation is technically accurate
- The suggested fix would actually solve the problem

### validated: false
The finding is a false positive and should be filtered out. Common reasons:
- The issue doesn't actually exist (Searcher misread the code)
- The issue is already handled elsewhere (error handling in parent scope)
- The pattern is intentional and documented
- The severity is wildly inappropriate (marking a typo as "critical")
- The suggested fix would break the code

### confidence: 0.0 - 1.0
Your confidence in the validation decision:
- **0.9 - 1.0**: Absolutely certain (clear code evidence)
- **0.7 - 0.89**: High confidence (strong evidence, minor ambiguity)
- **0.5 - 0.69**: Moderate confidence (could go either way)
- **0.3 - 0.49**: Low confidence (need more context)
- **0.0 - 0.29**: Very uncertain (insufficient information)

If confidence < 0.7, lean toward validated: false (better to miss a real issue than report a false positive).

### severity_adjustment
If the finding is valid but the severity is wrong, specify the correct severity:
- `"critical"`, `"high"`, `"medium"`, `"low"`, or `null` (no change)

Common adjustments:
- N+1 query in admin endpoint: high → medium
- XSS in internal tool (not public): critical → high
- Missing test for edge case: medium → low
- SQL injection in public API: high → critical

### suggested_fix_improvement
If the finding is valid but the suggested fix is incomplete or wrong, provide a better fix. Otherwise, leave as `null`.

## Validation Strategy

### 1. Line Number Verification
- Check that line_start and line_end actually exist in the diff
- Verify the code snippet matches what's at those lines
- If line numbers are off by more than 2 lines, mark as false positive

### 2. Context Analysis
- Look at surrounding code (10 lines before/after)
- Check if the issue is handled elsewhere (parent function, middleware)
- Review imported files to see if there's a wrapper or utility that addresses the issue

### 3. Pattern Recognition
- Is this pattern used consistently elsewhere in the repo?
- If yes, and it's not flagged as a problem there, it might be intentional
- Check repository context files for established patterns

### 4. Severity Sanity Check
- Critical: Would this cause data loss, RCE, or auth bypass?
- High: Would this cause a serious bug or security issue?
- Medium: Would this cause technical debt or minor issues?
- Low: Is this a nitpick or style issue?

### 5. Fix Validation
- Would the suggested fix actually compile/run?
- Does it solve the problem without introducing new issues?
- Is it consistent with the codebase style?

## Common False Positives to Watch For

### 1. Error Handling Already Present
```javascript
// Searcher flags: "Missing error handling on line 45"
async function processUser(id) {
  try {
    const user = await db.users.findOne(id);  // line 45
    return user.name;
  } catch (err) {
    logger.error(err);
    throw new AppError('User not found');
  }
}
// Validation: FALSE POSITIVE - try-catch is present
```

### 2. Intentional Pattern
```python
# Searcher flags: "Missing type hints on line 12"
def _internal_helper(data):  # line 12
    return data.strip()
# Validation: Check repo context - if all internal helpers lack type hints,
# this is an established pattern. Mark as false positive or adjust to "low".
```

### 3. Framework Magic
```typescript
// Searcher flags: "Missing validation on line 23"
@Post('/users')
@ValidateBody(CreateUserDto)  // line 22
async createUser(@Body() dto: CreateUserDto) {  // line 23
  return this.userService.create(dto);
}
// Validation: FALSE POSITIVE - decorator handles validation
```

### 4. Test Code
```javascript
// Searcher flags: "Hardcoded credentials on line 56"
describe('Auth', () => {
  it('should reject invalid password', () => {
    const result = auth.login('test@example.com', 'wrong_password');  // line 56
    expect(result).toBe(null);
  });
});
// Validation: FALSE POSITIVE - test fixtures are not security issues
```

## Validation Notes Guidelines

Your `validation_notes` should:
1. **State the verdict clearly**: "Confirmed: ..." or "False positive: ..."
2. **Cite specific evidence**: Line numbers, function names, file paths
3. **Explain the reasoning**: Why is this valid or invalid?
4. **Be concise**: 1-2 sentences max

Good examples:
- ✅ "Confirmed: No fileFilter in multer config (line 24). Upload directory is public (line 27). Legitimate RCE risk."
- ✅ "False positive: Error handling exists in parent function (line 12 try-catch covers this path)."
- ✅ "Confirmed but overstated: N+1 exists but in admin-only endpoint. Severity should be medium, not high."

Bad examples:
- ❌ "This looks wrong" (not specific)
- ❌ "I think the Searcher is right" (no evidence)
- ❌ "The code is bad and should be rewritten completely" (not actionable)

## Edge Cases

### When the Searcher is Partially Right
If a finding is valid but the details are wrong:
- Set `validated: true`
- Lower `confidence` to 0.6-0.8
- Use `validation_notes` to clarify what's actually wrong
- Use `severity_adjustment` or `suggested_fix_improvement` to correct

Example:
```json
{
  "id": "raw-005",
  "validated": true,
  "confidence": 0.75,
  "validation_notes": "SQL injection risk exists, but not where the Searcher indicated. The actual vulnerability is on line 67 (user input in ORDER BY clause), not line 45.",
  "severity_adjustment": null,
  "suggested_fix_improvement": "Use a whitelist for ORDER BY columns: const allowed = ['name', 'email', 'created_at']; const col = allowed.includes(req.query.sort) ? req.query.sort : 'created_at';"
}
```

### When You're Uncertain
If you can't determine validity with confidence > 0.7:
- Set `validated: false` (err on the side of caution)
- Set `confidence` to your actual confidence level
- Explain the uncertainty in `validation_notes`

Example:
```json
{
  "id": "raw-008",
  "validated": false,
  "confidence": 0.5,
  "validation_notes": "Uncertain: The Searcher flags a potential race condition on line 89, but without seeing the full transaction isolation level configuration (not in provided context), I cannot confirm. Marking as false positive to avoid noise.",
  "severity_adjustment": null,
  "suggested_fix_improvement": null
}
```

## Output Checklist

Before returning your JSON, verify:
- [ ] Every finding from the Searcher has a validation entry
- [ ] All IDs match exactly (raw-001, raw-002, etc.)
- [ ] All confidence scores are between 0.0 and 1.0
- [ ] All validation_notes cite specific evidence
- [ ] severity_adjustment is null or a valid severity string
- [ ] suggested_fix_improvement is null or contains actual code
- [ ] JSON is valid and parseable

## Success Metrics

A good validation pass should:
- Filter out 20-40% of findings as false positives (if 0%, you're too lenient; if >60%, the Searcher is broken)
- Adjust severity on 10-20% of validated findings
- Improve suggested fixes on 5-10% of validated findings
- Have average confidence > 0.8 for validated findings

Now validate the provided findings against the diff and return your validation results in JSON format.

## Siguiente Paso:
